There's a narrative circulating with force in cooperative tech circles: the solution to the food delivery platform problem is technical. Build an open, federated protocol that no company can monopolize. The Platform Cooperativism Consortium calls it OpenCourier, and the proposal is elegant from a technical standpoint: an open standard on which independent delivery cooperatives run their own interoperable instances. No central actor captures the fees. What SMTP did for email, OpenCourier would do for food delivery.

The appeal is real. Uber Eats and DoorDash charge commissions of fifteen to thirty percent per transaction. For restaurants with margins of five to ten percent, that's not distribution — it's rent extraction. Delivery workers receive a fraction of the value they generate, with no benefits or bargaining power. The concentration is structural: whoever has more restaurants attracts more users, and the cycle closes on itself.

Historical precedent supports the intuition. SMTP has moved email since the seventies as ownerless, open infrastructure. Any organization can run a compatible server. Big companies compete on top of it, but they don't close it off. Email remains federated; instant messaging ended up captured instead. The difference was architectural from the start.

OpenCourier proposes that model for last-mile logistics. The protocol has three layers: service discovery to find local cooperatives, delivery coordination with real-time assignment and tracking, and payment settlement without an intermediary. A cooperative in Mexico City could receive orders from an app based in Guadalajara. No royalties to owners.

Who wins is clear. Workers keep more. Cooperatives eliminate the extraction. Developers build without friction. The Consortium defines the standard — no small amount of power. Researchers have long argued that whoever controls the standard controls the infrastructure.

Here's where the elegance collides with mass adoption. SMTP triumphed because there was no entrenched alternative. By the time messaging services attempted interoperability, it was already too late: every network preferred to close itself off. The federated universe of Mastodon and ActivityPub shows mixed results. It exists, it has loyal users, but it represents less than one percent of global social traffic.

Taxi cooperatives of the last century are the more uncomfortable parallel. They didn't lose because of inferior service. They had experienced drivers and good vehicles. They lost because the competitor subsidized rides below cost for years and built irreversible scale advantages. It wasn't a quality contest — it was a capital contest. That dynamic doesn't care how well-designed the alternative model is.

OpenCourier faces the same asymmetry. The report acknowledges it: the barriers aren't technical. The protocol can be perfect, the layers elegant. Uber Eats already exists on millions of phones. The end user wants pizza in thirty minutes with minimal effort. They have no incentive to download another app that lacks enough restaurants or couriers.

What's missing is an answer to how you generate critical mass against an established network. Email didn't need to convince anyone to migrate because there was nowhere else to go. Here you have to align cooperatives, restaurants, and users in the same city, at the same time. It's the two-sided market problem multiplied by geography.

Some key pieces go unnamed. The debate concentrates on labor regulation, where platforms have the resources to exert influence. The technical alternative doesn't yet pose a threat. Funding for initial scale doesn't come from venture capital: the cooperative model can't sustain the valuations that enable subsidies. Public funds lack the appetite for loss that's needed.

The technical proposal is interesting as architecture. The three layers solve interoperability at the root. Early decisions determine value capture for decades. The problem is that those decisions happen at the outset, not in already-consolidated markets.

Here's the counterintuitive part: open email didn't stop Gmail from dominating with over thirty percent market share. Open protocols don't guarantee open markets. At best they make it harder for the next dominant player to close the loop entirely. I still don't have a clear path for building that initial base against entrenched scale advantages. I keep tracking these historical patterns.
